Write the few things a successor needs before anything else.

The refusal gate

If a key person will not share their knowledge or hand over access, treat it as a serious risk and a warning sign. Where it concerns money or records, secure the organization's access regardless. Where it is about a culture of hoarding, route to culture and team health. Note any refusal and how it was handled.

The test: if a successor opened this pack on their second day, could they keep the essential work running and know who to call. When the answer is yes, what made a person irreplaceable is no longer trapped in one head. Store the pack where the organization controls it, not on one person's device. Its location is named in the Emergency Succession Plan, and it is kept current by the Plan Maintenance and Review.
