Make concrete what would actually happen if a key person were suddenly gone, so you can plan for a real loss instead of a vague dread.
First in the diagnostic, before you try to read where your exposure is worst.
List each person whose sudden loss, starting tomorrow, would stop or badly damage the work. For most organizations this is the leader first, and sometimes one or two others.
| Person and role | Why the organization cannot easily run without them |
|---|---|
For each person above, walk through the first two weeks without them and write what would actually stop.
| For this person | What could not be signed or paid | What could not be accessed | What decisions would stall | Which relationships would go dark |
|---|---|---|---|---|
This is your raw picture. It feeds the diagnostic in the next step, which sorts what you have written into the kind of gap it is: authority, leadership, knowledge, or a missing plan. Do not try to solve anything yet. Just get it all on the table, honestly. Feeds the Emergency Succession Diagnostic.
