See the culture you actually have, including the parts that are hard to admit and the gap between stated and lived values, because you cannot choose a culture without first facing the one you have, and the leadership’s own part in setting its tone.
Use it at the start of the culture guide, before naming any values. Name the culture as it actually is, from evidence and from honest staff input.
The honest edge check: is the culture damaged because the leadership team is the source? If so, stop the values work here and route to the leadership work, because a culture cannot rise above the people who set its tone.
The test: does this read include the uncomfortable parts and the leadership’s own role? A culture read that flatters the top is not a read, it is a brochure.
